The shipping velocity trap
I shipped 14 features in the first six weeks of BoardSnap. Three of them mattered. Eight of them nobody asked for. Three created problems I had to undo. Here's the velocity trap.
There's a productive version of shipping fast. You validate assumptions quickly, iterate on real feedback, don't over-engineer before you have signal.
Then there's the velocity trap. You're building, reviewing, building, reviewing. Features are shipping. The changelog is growing. The app is getting bigger. But the core metrics aren't moving, because you're solving problems users don't have instead of problems they do.
I shipped 14 features in the first six weeks of BoardSnap beta. Looking back:
- 3 features materially improved core metrics (Projects, the demo onboarding board, the quick-copy action items button)
- 8 features had no measurable effect on any metric I was tracking
- 3 features created net negative effects that I had to roll back or redesign
The 3-out-of-14 hit rate is not unusual for early product development. What matters is recognizing the pattern and adjusting.
### The features that didn't matter
Most of the 8 no-effect features were improvements to things that weren't the bottleneck. Better markdown formatting in the summary. Additional color themes for the action item state icons. A filter system for the board list that nobody used because nobody had enough boards to need filtering yet.
These features shipped easily because they were low-risk and well-defined. I knew how to build them. They felt like progress. They were not progress.
The pattern: I was optimizing the parts of the product I understood well (display, formatting, UI polish) and avoiding the parts that were harder and more uncertain (the AI output quality, the onboarding loop, the conversion path to Pro).
### The three features that created problems
1. The export button. (I wrote about this separately.) It added complexity, encouraged users to take their data out of BoardSnap, and we had to remove it.
2. A "Daily Digest" notification. I built a daily summary notification that would remind users of open action items each morning. Users disabled it at an 80% rate within the first week. The 20% who kept it never returned to action items through it — they opened the app through other means. I'd built a feature that irritated 80% of users and did nothing for the other 20%. Disabled it.
3. Nested projects. I added the ability to have sub-projects inside projects, responding to one beta user's specific request. Nobody else used the feature. The data model complexity it added made subsequent features harder to build. I removed nested projects in beta build 0.9 and simplified back to flat projects.
### How I got out of the trap
Two things changed the pattern.
First: I started requiring that every proposed feature have a specific metric it would move. Not "this will improve the user experience" — what metric, by how much, measured how? If I couldn't answer that, the feature didn't go on the build list.
Second: I started doing a weekly review of the three core metrics (activation rate, D7 retention, Pro upgrade rate) and explicitly connecting any recent feature to those numbers. If a feature shipped two weeks ago and none of the three metrics moved, that was information about whether the feature mattered.
The result: in weeks 7–10, I shipped 5 features instead of 14. Three of them moved metrics. The other two didn't move metrics but improved operational things I cared about (infrastructure cost, crash rate). Nothing had to be rolled back.
Shipping fast is a virtue. Shipping the right things fast is the actual goal. The two are different.
