North star framework

Definition

The north star framework is a product strategy model that identifies one metric — the north star metric — that best represents the core value your product delivers to customers, then structures the team's work around the inputs that drive that metric.

The north star framework emerged from Silicon Valley growth teams in the 2010s, popularized in part by Sean Ellis (who coined 'growth hacking') and later systematized by Amplitude in their 'North Star Playbook.' The underlying insight: revenue is a lagging indicator and an output. To actually grow revenue, you need to optimize the thing that generates it — the core value moment customers experience.

The north star metric is the single metric that:

  1. Reflects genuine customer value (not just business value)
  2. Is measurable and specific
  3. Moves in response to things the team controls
  4. Predicts long-term revenue if optimized

Classic examples:

  • Airbnb: nights booked
  • Spotify: time spent listening
  • Facebook (historically): daily active users
  • Slack: messages sent
  • Duolingo: daily active learners

The north star metric sits at the top of a tree. Below it are 'input metrics' — the factors that drive the north star. Below those are the specific product and engineering initiatives teams execute. This structure gives teams a clear line from their daily work to the company's most important outcome.

Teams draw north star trees on whiteboards during quarterly planning, strategy offsite sessions, and product reviews. The tree diagram — north star at top, 3-6 input metrics branching below, specific initiatives beneath each — is a common whiteboard structure that BoardSnap AI reads well.

Examples

  • BoardSnap north star: boards analyzed per week — captures whether users are actually using the product to process their whiteboards
  • E-commerce north star: orders per active user per month — better than revenue because it focuses on repeat behavior
  • B2B SaaS north star: weekly active teams — captures company-level adoption, not just seat count
  • Healthcare app north star: patient-reported symptom improvement events — aligns incentives with actual health outcomes
